RAG document pipeline: designing it and coaching a teammate to build it

I designed a document upload, embedding, and retrieval pipeline, then coached a teammate to build it instead of building it myself.

Context

An AI assistant is only as useful as the documents it can answer from. The platform needed a way to take uploaded documents, embed them, and retrieve the right parts when answering.

My role

I designed the pipeline and coached a teammate through building it. The design and the reviews were mine; the build was theirs.

What I built and decided

  • The pipeline design, from document upload through embedding to retrieval.
  • A split of ownership, so the teammate owned the build and I owned design and review.
  • Coaching on embeddings and RAG along the way, the same topics I teach the team daily.

Outcome

The pipeline was built by the teammate, not by me. That was the point: one more person on the team can now build and maintain RAG.

What I'd do next

Add an evaluation set so answer quality is measured, not judged by feel.
